Túlio, quais são as estratégias que os líderes de vendas devem utilizar

Tulio, what strategies should sales leaders use?

para manter a equipe engajada e alinhada com as suas metas, na sua visão?

Dentro disso que você comentou nessa consultoria que eu atuava, que eu liderava,

Within what you mentioned in this consultancy that I was working in, that I led,

a gente tinha um framework de estruturação de processos comerciais, que era o MTSP.

we had a framework for structuring business processes, which was the MTSP.

Então, Mindset, T de técnica, S de speech, o discurso, e o P de processo.

So, Mindset, T for technique, S for speech, and P for process.

E não adianta eu ter a melhor técnica do mundo, o melhor speech, o melhor processo,

And it doesn't help to have the best technique in the world, the best speech, the best process,

aquele processo que eu sei que funciona, aquela técnica que eu sei que vai converter muito bem,

that process that I know works, that technique that I know will convert very well,

se meu time não estiver bem equilibrado a nível de Mindset.

if my team is not well balanced in terms of Mindset.

Sei que essa palavra foi um pouco usada demais nos últimos tempos, talvez da forma errada,

I know this word has been used a bit too much lately, perhaps in the wrong way,

mas muito relacionada à motivação e à mentalidade.

but very much related to motivation and mindset.

Se eu tenho um time que ele tem a motivação e a mentalidade correta,

If I have a team that has the right motivation and mindset,

isso vai fazer com que todos os outros andem da forma também correta.

This will make all the others walk the correct way as well.

Então, não adianta eu ter uma pessoa muito técnica no meu time, que veio de outra empresa,

So, it doesn't help to have a very technical person on my team who came from another company,

que conhece muito, que já leu todos os livros, se ela não estiver alinhada com as estratégias,

who knows a lot, who has read all the books, if she is not aligned with the strategies,

se ela não estiver motivada e engajada.

if she is not motivated and engaged.

Como que a gente pode fazer para poder engajar essa pessoa?

How can we engage this person?

Eu acho que o principal de tudo é oferecer para esse profissional de vendas uma visão também de médio prazo.

I think the main thing is to offer this sales professional a medium-term vision as well.

Se essa pessoa tem uma visão simples e objetiva, somente do curto prazo,

If this person has a simple and objective view, only of the short term,

se eu estou aqui para poder bater minha meta, ganhar minha comissão nesse mês,

if I'm here to be able to hit my target, earn my commission this month,

talvez ganhar um aumento daqui a um tempo, eu vejo que isso aí acaba desmotivando essa pessoa.

Maybe getting a raise after a while, I see that this ends up demotivating this person.

E o que faz com que os líderes consigam, de fato, engajar essa equipe,

And what enables leaders to actually engage this team,

é mostrar um próximo passo para essa pessoa.

It is to show a next step for that person.

E eu sei que, principalmente em empresas menores, é muito difícil você virar e falar assim,

And I know that, especially in smaller companies, it is very difficult to just turn around and say,

olha, seu plano de carreira é X, seu plano de carreira é Y,

look, your career plan is X, your career plan is Y,

até porque se você promete para a pessoa e a pessoa não consegue atingir,

especially because if you promise the person and the person can't achieve it,

ela acaba desengajando ao invés de engajar.

she ends up disengaging instead of engaging.

Mas se você mostra para a pessoa quais são os caminhos de um SDR júnior,

But if you show the person what the paths of a junior SDR are,

depois virar pleno e sênior,

after becoming mid-level and senior,

ou atingir uma vaga de liderança,

or achieve a leadership position,

ou atingir uma vaga que ele vê que, poxa, eu acho que eu tenho um perfil mais de CS,

or to reach a position that he sees, wow, I think I have a profile more suited for CS,

eu tenho um perfil mais de account executive ou de alguma outra área,

I have a profile more as an account executive or in some other area.

e se essa pessoa vê os caminhos para isso, essa pessoa está engajada.

Então, eu acho que o principal aqui, eu poderia, que é essa questão de

essa pessoa ter uma visão também de médio prazo e não somente de curto prazo,

mas como é que eu vou engajar essa pessoa no curto prazo?

But how am I going to engage this person in the short term?

Primeiro de tudo, acho que é a questão da meta.

First of all, I think it is the issue of the goal.

Meta, os times de vendas vão ter por natureza,

Goal, the sales teams will have by nature,

ou então, boa parte dos times de vendas vão ter por natureza,

or else, a good part of sales teams will inherently have,

mas a visibilidade dessa meta muda tudo.

but the visibility of this goal changes everything.

Eu já trabalhei em processos em que a meta era uma planilha,

I have already worked on processes where the goal was a spreadsheet,

que ela era atualizada de vez em quando, com os números errados,

that she was updated from time to time, with the wrong numbers,

e que o time não tinha visualização de como chegar nessa meta,

and that the team did not have visibility on how to reach that goal,

então era uma meta muito pautada, principalmente no presente,

so it was a goal very focused, particularly in the present,

às vezes num quadro e coisas do tipo.

sometimes in a frame and things like that.

E quando você traz essa meta para uma visualização de dashboard,

And when you bring this goal to a dashboard visualization,

em que, em tempo real, essa pessoa vai entendendo a progressão dela,

o avanço dela dentro do mês, dentro da semana,

her progress within the month, within the week,

e também o que ela precisa fazer para poder chegar lá,

acho que tudo muda.

Então, se hoje, por exemplo, um gestor de vendas tem alinhado com o time dele,

So, if today, for example, a sales manager has aligned with his team,

olha, você precisa receber X leads, ter uma taxa de conversão de Y,

fazer X atividades, então fazer X reuniões e etc.,

para poder chegar no seu número final,

você traz para essa pessoa,

qual é o caminho.

E essa pessoa, ao longo do mês, ao longo da semana,

ela vai trazendo isso para a liderança,

Então, o principal, a gente fala tanto de receita previsível,

é trazer isso de uma forma bem transparente para o time,

deixar ele conscientizado com relação a isso,

ele entender quais são os insumos,

he understands what the inputs are,

e ele sempre entender quais são os possíveis erros que ele está cometendo,

and he always understands what possible mistakes he is making,

e ter o erro tratado de uma forma aberta,

and have the error handled in an open manner,

de uma forma natural, e não de uma forma...

in a natural way, and not in a way...

em que a gente tente encontrar o culpado,

in which we try to find the guilty one,

para que a gente também ofereça os insumos,

so that we also provide the inputs,

seja treinamento, seja playbook,

whether training or playbook,

seja discurso, benchmarking,

be it speech, benchmarking,

para que essa pessoa consiga atingir.

so that this person can achieve.

Então, eu diria que, para você motivar bem uma pessoa,

So, I would say that, to effectively motivate someone,

é importante que você tenha um objetivo de médio prazo com ela,

it is important that you have a medium-term goal with her,

ainda que um objetivo não tão bem definido,

even though a not so well-defined goal,

não tão nos detalhes, mas pelo menos uma orientação,

not so much in the details, but at least some guidance,

que ofereça uma visualização para ela

that offers a visualization for her

de como ela está progredindo a nível de metas,

about how she is progressing in terms of goals,

isso no próprio dashboard do CRM,

this on the CRM dashboard itself,

então, dentro de onde for que esse controle,

so, wherever that control goes,

seja feito, e dar insumo, dar conhecimento,

be done, and provide input, provide knowledge,

para que essa pessoa saiba como chegar lá,

so that this person knows how to get there,

e caso ela não esteja chegando,

and if she is not arriving,

o como ela se auto-diagnostica para poder pedir ajuda

or how she self-diagnoses to be able to ask for help

para um colega, para a liderança, e então resolver.

for a colleague, for the leadership, and then resolve.

E claro, tem também a questão do comissionamento,

And of course, there is also the issue of commissioning,

da remuneração variável, ajuda na motivação?

Does variable compensation help with motivation?

Ajuda, acho que isso aqui interfere bastante,

Help, I think this interferes a lot.

mas eu já trabalhei com processos em que não existe comissionamento,

but I have already worked with processes where there is no commissioning,

e eu te digo que às vezes é até mais importante você trabalhar

And I tell you that sometimes it’s even more important for you to work.

sem comissionamento, porque você aprende a motivar as pessoas

without commission, because you learn to motivate people

de outras formas do que exclusivamente pelo dinheiro.

In other ways than exclusively through money.

Porque o dinheiro, ao mesmo tempo que ele te puxa para cima,

Because money, at the same time that it pulls you up,

ele te motiva, ele às vezes pode te desmotivar em meses ruins,

he motivates you, he can sometimes demotivate you in bad months,

ele te puxa para baixo.

he pulls you down.

Então, é uma estratégia que funciona, mas ela é muito perigosa.

So, it's a strategy that works, but it is very dangerous.

Eu, honestamente, tenho tido uma queda maior

por processos em que você confia na pessoa,

for processes in which you trust the person,

sabe que seu processo é campeão, seu time é campeão,

you know that your process is a champion, your team is a champion,

e ela se motiva não é pela grana, mas sim por querer estar ali

And she is motivated not by the money, but by wanting to be there.

naquela empresa, fazendo parte daquela cultura,

in that company, being part of that culture,

e progredindo junto com a empresa.

and progressing together with the company.

Túlio, muito bacana esses pontos que você trouxe.

Tulio, those points you brought up are really cool.

Eu concordo totalmente com você, que não é só sobre essa questão

I completely agree with you, it's not just about this issue.

da remuneração variável, a motivação não vem só daí.

From variable remuneration, motivation does not come solely from there.

Claro que é muito importante ter uma boa política de remuneração,

mas a motivação vem de vários outros fatores também.

E pra mim deve ser terrível, eu nunca experienciei isso,

And for me it must be terrible, I have never experienced this.

mas deve ser terrível você vender algo que você não acredita.

But it must be terrible to sell something you don't believe in.

Isso vai fazer com que você se sinta mais inseguro na hora de conversar com o lead,

This will make you feel more insecure when talking to the lead,

isso vai fazer com que você tenda a justificar a falta de resultado

This will lead you to justify the lack of results.

pelo produto que não funciona, pelo serviço que o mercado não quer comprar,

for the product that doesn't work, for the service that the market doesn't want to buy,

ou coisas do tipo.

or things like that.

E isso vai acabar atrapalhando a motivação do profissional ou o líder,

And this will end up hindering the motivation of the professional or the leader.

atrapalhando a motivação da equipe, caso o líder não confie no produto

hindering the team's motivation, if the leader does not trust the product

ou no serviço que está sendo vendido.

or in the service that is being sold.

E também confiar na empresa, que a empresa está seguindo o caminho certo,

And also to trust the company, that the company is following the right path,

que a empresa está tomando as melhores decisões,

that the company is making the best decisions,

que a cultura é a cultura pela qual você faz parte.

that culture is the culture you are a part of.

Porque se todo esse conjunto também não estiver funcionando bem, não adianta.

Because if all of this set is not working well either, it doesn't matter.

Aquelas questões todas de técnica, discurso e processo que eu comentei,

All those issues of technique, discourse, and process that I mentioned,

por mais que seja a mais afiada possível, em algum momento ela vai entrar em colapso.

No matter how sharp it is, at some point it will collapse.

Então, eu acho que isso é muito importante.

algumas questões culturais também foram mudando,

e aí a pessoa que está ali naquele momento, um profissional de vendas,

and then the person who is there at that moment, a sales professional,

ele começa a olhar as coisas de uma forma muito negativa.

He starts to look at things in a very negative way.

Poxa, o time foi reduzido, as coisas que antes eu fazia que estava resultado,

Wow, the team was reduced, the things I used to do that were yielding results,

hoje continuam dando resultado, mas esse resultado não é mais suficiente,

today they continue to yield results, but this result is no longer sufficient,

talvez eu perdi algum benefício, talvez eu perdi alguma questão,

maybe I lost some benefit, maybe I lost some issue,

e as pessoas se comunicam dentro do time.

and people communicate within the team.

Não tem como a gente achar que, até no mundo remoto, até no home office,

There's no way we can think that, even in the remote world, even in the home office,

isso acaba acontecendo.

Então foi esse momento que eu passei, um momento de muitos ajustes,

So it was in that moment that I went through, a moment of many adjustments,

que eram decisões talvez estratégicas, talvez não, eram decisões estratégicas,

that were decisions perhaps strategic, perhaps not, they were strategic decisions,

mas eu como tático deveria lidar com as pessoas que estavam ali na operação

but I as a tactical should deal with the people who were there in the operation

para poder segurar a onda e fazer com que o negócio acontecesse de fato.

to be able to ride the wave and make the business actually happen.

E assim, não é do dia para a noite que as coisas vão mudar, é algo muito grande,

And so, it is not from one day to the next that things will change; it is something very big.

está muito ligado a essa questão da motivação, do mindset,

it is very much connected to this issue of motivation, of mindset,

e se isso está desalinhado, a performance afeta e ela baixa na hora.

And if this is unaligned, the performance is affected and it drops immediately.

it no longer made sense to her,

as well as some active exchanges that we needed to make,

mas eu diria que o principal de tudo foi eu como liderança,

but I would say that the main thing of all was me as a leader,

me assumir, assumir a minha vulnerabilidade,

to embrace myself, to acknowledge my vulnerability,

trazer a transparência, levar para o time também a minha dificuldade,

bring transparency, share my difficulty with the team as well,

as questões que eu estava lidando,

the issues I was dealing with,

de uma forma que, antes,

in a way that, before,

eu estava muito tentando segurar a barra,

I was really trying to hold it together,

eu estava tentando proteger um time que já tinha sido muito afetado,

I was trying to protect a team that had already been very affected,

e aí acabava que eu não estava compartilhando com eles os meus reais sentimentos,

and then it ended up that I wasn't sharing my true feelings with them,

então as minhas reais vulnerabilidades.

so my real vulnerabilities.

E aí quando eu joguei limpo, eu sempre prezo jogar pela transparência,

And then when I played fair, I always value playing with transparency,

mas eu vi que eu estava defendendo demais eles,

but I saw that I was defending them too much,

e que nessa defesa, uma própria pessoa do meu time,

and that in this defense, a member of my team,

que tinha uma posição mais senerada, ela virou e trouxe para mim,

that had a more serene position, she turned and brought it to me,

olha, seja um pouco mais vulnerável,

look, be a little more vulnerable,

eu vejo que isso aí vai abrir muitas portas.

I see that this will open many doors.

E foi dito e feito.

And so it was said and done.

Então eu alinhei expectativas com o time mais uma vez,

So I aligned expectations with the team once again,

eu trouxe para ele toda essa questão de transparência,

I brought him this whole issue of transparency,

fui trazendo o porquê as coisas estavam acontecendo,

I was bringing the reasons why things were happening,

o que a gente poderia fazer juntos para poder sair daquilo,

What could we do together to get out of that?

e foi muito não combinado, foi muito na transparência de fato,

and it was very unexpected, it was very transparent indeed,

que a gente conseguiu fazer essa movimentação.

that we managed to make this movement.

E aí depois de algum tempo, depois de alguns meses,

And then after some time, after a few months,

tudo foi ajustado.

Everything has been adjusted.

Muito bacana, realmente não é um momento nada fácil,

Very cool, it really is not an easy moment at all.

fazer demissões, essas mudanças estratégicas que acontecem nas empresas,

making layoffs, these strategic changes that happen in companies,

então para quem fica...

so for those who stay...

Fica ter que realmente conseguir ter esse jogo de cintura,

It really comes down to being able to have that flexibility.

para conseguir dar a volta por cima,

to be able to turn things around,

e conseguir reestabelecer a motivação mesmo da equipe.

and manage to reestablish the motivation of the team.

E Túlio, você pode compartilhar com a gente um caso de sucesso

How did you manage to change the course of the sales operation?

Legal, legal.

Cool, cool.

Bom, tem alguns casos de sucesso, seja como vendedor, como pré-vendas,

Well, there are some success cases, whether as a salesperson or in pre-sales,

como consultor, de aplicando o conhecimento em uma outra empresa

as a consultant, applying the knowledge in another company

que eu prestava um serviço,

that I was providing a service,

e que eu acompanhava isso ali ao longo de meses.

And I was following that there over the months.

Mas acho que um caso legal é o meu caso atual.

But I think a legal case is my current case.

É um caso que a gente conseguiu atingir a previsibilidade de números de outbound

It's a case where we managed to achieve predictability in outbound numbers.

de uma forma muito ágil,

de uma forma com que se o tempo necessário para que isso acontecesse

in a way that the time necessary for this to happen

fosse menor do que eu esperava.

Eu acredito que eu já tenha implementado processos de pré-vendas

I believe that I have already implemented pre-sales processes.

e de outbound, de vendas em pelo menos 40 empresas.

and from outbound, sales in at least 40 companies.

Isso não por conta apenas da minha experiência como gestão,

mas da minha experiência como...

but from my experience as...

consultoria, e de fato levam muito tempo.

E aí por que que isso aconteceu?

Por que que esse sucesso aconteceu?

E eu não atribuo ele somente a mim,

And I don't attribute it only to myself,

ou então a liderança que estivesse responsável por isso.

or else the leadership that would be responsible for that.

Eu atribuo ele ao conjunto de fatores.

I attribute it to a set of factors.

Eu acho que o primeiro de tudo,

I think that first of all,

quando você está ali com um produto ou com alguma solução

when you are there with a product or with some solution

que resolve uma dor muito clara do mercado,

that addresses a very clear pain point in the market,

isso aí já é um ponto muito positivo, isso aí ajuda muito.

That's already a very positive point; that helps a lot.

Segundo, quando você tem cases de sucessos consolidados,

Second, when you have established success stories,

você consegue usar isso muito bem.

You can use this very well.

Por favor.

Please.

Terceiro, uma cultura bem estabelecida,

Third, a well-established culture,

uma cultura pela qual você faz parte,

a culture you are a part of,

você se sente pertencido àquilo, ajuda bastante.

feeling belonging to that helps a lot.

Quarto, time.

Fourth, team.
